1 Pounds from Pre-Pregnancy Weight / Son is 8 Months Today!

So today my son turns 8 months old and I'm only 1 pound from pre-pregnancy weight. Granted, I would have liked to have been this weight (and could have been this weight) months ago...I was just putting it off and being lazy with my food intake....and caring.
For me, breastfeeding does NOT help with weight loss. I'm reasonably certain that I'm one of those ladies who holds onto a few extra pounds because of nursing. I always hear stories of those who lose so much weight they're well below pre-pregnancy weight just a few months into breastfeeding. I can't say that I'm jealous, as I know they have their own set of issues, but I do get frustrated with the weight being so difficult to move!
For the past 2 weeks I have cleaned up my act for the most part and have really been watching my intake. I am usually staying below my calorie range (adjusted for exclusive breastfeeding) and when not, I'm only over by 200 calories or so. Even going over by a couple hundred calories, I'm seeing the weight come off, so it's working! I was pretty much letting myself eat freely before - telling myself that I was allowed to as a nursing mama! Not anymore!
My next step is to really add in exercise. I keep telling myself I'm going to, but I'm just too tired. My son still doesn't sleep well at night (up 3-4 times or more) and he doesn't nap much more than 20 minutes during the day (literally. ugh!) so finding time AND energy for exercise is tough! I know I feel better when I do it and I know I have to.... I WILL get there.
We are going on vacation in about 2 months. That is motivating! If I can lose about 5 pounds in about 2 weeks, I'm really hoping to improve my body quite a bit in the next two months. I don't expect to drop 5# every two weeks consistantly, but if I could hang somewhere around that number, I'd be content. I don't expect to be my goal weight in two months, but at this point, any improvement is great!
I was about 3# lighter when I got married - to reach that number is my next goal. My pre-pregnancy weight (1# lighter) was where I've been stuck since at least a year before getting pregnant with my daughter (so for the past 4 years). I'll be excited to see the changes!
The sad news is that when I look the mirror, I still see that post-partum body. Thankfully I was lucky to avoid stretch marks (even having nearly 10# kids x2!!) and I don't have TOO much extra skin, but my hips are wider and I definitely have love handles and...back fat! UhGG! I know this is where my exercise will help. I just need to jump on that train...
